Automated Mobile Release Pipeline

CI/CD automation for building & deploying Flutter apps

DevOpsCI/CDGitHub ActionsGitLab CI/CDAutomationFlutterAndroidiOS

TL;DR

  • Identified and solved a major manual bottleneck in the mobile app release process.
  • Architected and built a fully automated CI/CD pipeline for Flutter applications.
  • Automated building, code signing, versioning, and deployment to both app stores.
  • Solution was adopted as the official company-wide template for all new mobile projects.
  • Authored the comprehensive guide for its implementation across the company.

Project Overview

I identified a significant inefficiency in our mobile development lifecycle: the process of building, signing, and deploying new app versions to the app stores was entirely manual, time-consuming, and prone to human error. I took the initiative to design and implement a fully automated solution to solve this bottleneck.

Pipeline Architecture and Implementation

I architected a robust CI/CD pipeline using GitLab CI/CD (with concepts portable to GitHub Actions) that automated every step of the release process for our Flutter applications:

  • Automated Builds: the pipeline automatically triggers on a new tag, building the release versions for both Android (APK/AAB) and iOS (IPA).
  • Code Signing & Versioning: securely managed signing keys and automatically incremented build numbers, eliminating a complex and error-prone manual step.
  • Automated Deployment: integrated with the Google Play Store and Apple App Store Connect APIs to automatically upload the finished builds and submit them for review.

Outcome and Impact

The new automated pipeline transformed our release process, reducing the time required for a new deployment from hours of manual work to a few minutes of automated execution. It eliminated human error, ensured consistency, and allowed developers to focus on building features instead of managing releases.

The solution was so successful and well received that it was adopted as the official company-wide template for all new mobile application projects. I was subsequently tasked with writing the comprehensive internal guide to facilitate its adoption by other teams. This project was a clear example of how strategic automation can act as a force multiplier for an entire engineering department.
